Managing charcoal and briquettes during the BBQ session
You've chosen the right fuel — charcoal or briquettes. Now the real work begins: maintaining a stable temperature throughout the session. Whether you're grilling for 45 minutes or doing low & slow for 12 hours, how you manage your fuel determines whether your temperature remains stable, if you refuel at the right time, and if your smoke flavor is optimal. How do you recognize quality charcoal and briquettes?
Not all charcoal and briquettes are created equal — and the difference is visible before you even light them. Good quality charcoal consists of large, irregular chunks of recognizable wood. Lots of small crumbs and dust at the bottom of the bag are a sign of low quality or damage during transport: these crumbs burn up quickly, produce a lot of ash, and make temperature control difficult.
For briquettes, the shape is the indicator: good briquettes are uniform in size and weight, dry, and compact. Briquettes that crumble when touched have been stored in a damp environment — they are harder to light, produce more smoke, and burn less stably. Press lightly on a briquette: it should feel hard, not soft or brittle.

Always store charcoal and briquettes dry and sealed — preferably in their original bag or an airtight container. Damp fuel is the most common cause of lighting problems and temperature fluctuations.
Airflow: the primary temperature regulator
Fire needs three things: fuel, heat, and oxygen. Of these three, oxygen is the only one you can directly control during a session — and you do that through your BBQ's air vents. This is the most underestimated skill in temperature management.
The bottom air vent controls how much oxygen reaches the burning coals. More open = more oxygen = higher temperature. Less open = lower temperature. For low & slow at 110–120°C, the bottom air vent is typically ¼ to ½ open. For high heat grilling: fully open.
The top air vent controls the draft — how quickly hot air and smoke leave the BBQ. Always keep this vent at least half open, even at low temperatures. A completely closed top vent smothers the fire and produces a bitter smoke flavor because combustion gases cannot escape.
Control with the bottom vent, keep the top vent stable. Small adjustments — a quarter turn open or closed — will take effect after 5–10 minutes. Always wait after each adjustment before adjusting again. Impatient adjustments lead to large temperature fluctuations.

Refueling during the session: how, when, and how much?
Refueling is inevitable for sessions longer than 2–3 hours. The timing and method determine whether your temperature remains stable or plummets.
The rule of thumb: estimate 0.5–1 kg of fuel per hour, depending on your device and the ambient temperature. A kamado consumes less than a kettle or offset smoker due to the better insulation of the ceramic. In cold weather (<10°C) or strong winds, calculate at the higher end — 1 kg per hour. In mild weather and with a kamado, you'll be closer to 0.3–0.5 kg per hour. For an 8-hour pulled pork session on a kettle: estimate 5–6 kg of briquettes as the total weight, including the initial load.
Throwing cold charcoal or briquettes directly onto glowing coals immediately and drastically lowers the temperature — sometimes by 30–40°C. The new fuel must first heat up and off-gas before it contributes to the heat. This process takes 10–20 minutes, and during that time, your BBQ temperature will drop.
Fill a chimney starter with new briquettes or charcoal and let them pre-light while the BBQ session is running. Add the pre-lit fuel when the existing coals are still ¼ glowing — don't wait until they are completely burned out. The remaining glow helps bring the new fuel up to temperature quickly.
For sessions of 8+ hours (brisket, pulled pork), the minion method is more efficient than refueling. Fill the charcoal holder completely with unlit briquettes and make a hollow in the center. Always keep a second chimney starter handy for sessions longer than 4 hours. This way, you can refuel without interrupting the temperature — the new fuel is ready when you need it.
Effect of fuel choice on smoke flavor and bark
Charcoal naturally gives a light, subtle smoke flavor — it is by definition burned wood and carries its own smoky character. Briquettes are virtually neutral in taste: the binders and manufacturing process largely neutralize the woody character. That's not a disadvantage — it makes briquettes a cleaner canvas for wood chunks.
The practical implication: if you use briquettes and want smoke flavor, add wood chunks. If you use charcoal, you already have a basic smoke flavor and add wood chunks for extra depth. When combining charcoal and wood chunks: use less wood chunks than you would with briquettes, otherwise the smoke flavor will become too heavy.
