Picanha on the Kamado — Reverse Sear and Fat Cap Technique

Picanha on a kamado is not the same as picanha on a kettle — and that's a good thing. The kamado brings out two unique qualities in picanha that other BBQ devices can't match: an almost perfect low-temperature reverse sear thanks to the stable ceramic environment, and an explosive fat cap finish at 280–300°C that never gets as hot or as even on a kettle. Why a kamado is better for picanha than a kettle

Picanha requires two completely different temperatures in the same session: low for even cooking, high for the fat cap. On a kettle, that temperature transition is slow and uncertain — you can't get the coals hot enough for a real sear after the low phase. On a kamado, you do it the other way around: the kamado starts at high heat for the fat cap, then you close the vents and let it drop to the low phase for cooking. This works reliably and quickly on a kamado — ceramics retain heat but do respond to ventilation adjustments.

In addition, the enclosed ceramic environment at low temperature provides a subtle smoky flavor even without adding wood chips — the coals themselves release a light aromatic smoke during the low phase that stays with the meat in the closed kamado. With one chunk of oak or hickory, the flavor of a kamado picanha is deeper than almost anything you can achieve on a kettle.

Method 1: High-first — sear fat cap, then reduce

The most commonly used method for picanha on a kamado: start at high heat for the fat cap, then reduce to 120–130°C for the core. Advantage: the fat cap is already well rendered before the long phase begins, and no extra heat spike is needed at the end.

Step 1 — Fire up kamado to 280–300°C

Light the kamado and open both vents completely. Allow to heat up to 280–300°C — this takes 15–20 minutes. No deflector plate in this phase — direct heat from the coals is needed for the fat cap. Use the grill grate as close to the firebox as possible for the most direct heat.

Step 2 — Sear fat cap (4–6 minutes)

Place the picanha with the fat cap down directly over the coals. Sear the fat cap for 4–6 minutes until golden brown and crispy — the fat melts and drips onto the glowing coals, creating an intense smoke plume that the kamado captures. Flip and sear the meat side for 1–2 minutes for the crust. Remove the picanha from the grate.

Step 3 — Lower kamado to 120–130°C

Close the bottom vent almost completely (1–2 mm gap) and the top vent a quarter open. Place the deflector plate on the firebox. Wait until the temperature stabilizes at 120–130°C — this takes 10–15 minutes. Patience: a kamado dropping from 300°C responds slowly due to ceramic heat retention.

Step 4 — Even cooking at low heat

Return the picanha to the grate above the deflector plate, fat cap up. Close the lid. Optionally, add one chunk of oak or hickory wood — place it on the coals before positioning the deflector plate. Cook until 5°C below the desired internal temperature: 47–48°C for medium rare. The kamado cooks the meat evenly from all sides.

Step 5 — Rest

Remove the picanha from the kamado and let rest for 8–10 minutes. The internal temperature will rise another 3–5°C after resting — factor this in when deciding when to remove the meat from the kamado. Always slice against the grain. More about resting: Why does meat need to rest after BBQ?

Adding wood chips with high-first

Add the wood chip after the high-first phase — place it on the coals before positioning the deflector plate. Wood chips placed on the coals during the 300°C phase burn too quickly and produce a bitter smoke spike. In the low phase, it provides a sustained, aromatic smoke release for 30–45 minutes.

Method 2: Reverse sear — low first, then high finish

The reverse sear is the method that provides the most even cooking — the meat is at the desired temperature from edge to edge before it enters the high heat. On a kamado, the reverse sear works particularly well because the transition from low to high is quick and controlled.

Step 1 — Set kamado to 110–120°C with deflector plate

Light the kamado and set it to 110–120°C with the deflector plate. Wait until the temperature is stable for 15 minutes (heat soak). Add one chunk of wood chips on the coals before the deflector plate. More about heat soak: Low & slow on a kamado — the practical session guide.

Step 2 — Cook picanha indirectly until 46–48°C internal temp

Place the picanha with the fat cap up on the grate. Close the lid. Cook until 46–48°C internal temperature — that's 7–9°C below medium rare. This takes 40–60 minutes depending on thickness. Do not open during cooking — the smoke environment in the kamado is valuable.

Step 3 — Remove deflector plate, fire up kamado to 280–300°C

Remove the picanha from the grate and place it on a plate. Remove the deflector plate — use heat-resistant gloves, the plate is extremely hot. Open both vents completely. Wait until the kamado reaches 280–300°C — this takes 8–12 minutes from the low phase. The ceramic walls are already warm, so heating up is faster than a cold start.

Step 4 — Finish fat cap (3–4 minutes)

Return the picanha with the fat cap down to the grate directly over the coals. Sear the fat cap for 3–4 minutes — shorter than with high-first because the meat is already warm and searing is faster. Flip and sear the meat side for 1–2 minutes for the crust. Check internal temperature: should now be 52–54°C for medium rare after resting.

Step 5 — Rest and slice

Rest for 8–10 minutes. Internal temperature will rise another 2–3°C after searing. Slice against the grain, 1–1.5 cm thick slices.

High-first or reverse sear — which to choose?

High-first is simpler and results in a slightly more deeply rendered fat cap — recommended for a first-time picanha on the kamado. Reverse sear yields slightly more even cooking from edge to edge, but requires removing the deflector plate mid-session. Both deliver excellent results.

Choosing a rub for picanha on the kamado

The ceramic environment of the kamado enhances smoke flavors and spices — use a rub that complements the rich beef and fat flavor of picanha without overpowering it. Picanha has a distinct flavor of its own that deserves respect.

Applying rub to picanha

Score the fat cap in a diamond pattern (not through to the meat) before applying the rub. The rub adheres better in the scored diamonds and penetrates deeper into the fatty tissue during the low phase. Apply the rub at least 30 minutes in advance — or the night before the session.
