How Much Brisket Per Person? The Complete Guide

Brisket is the most impressive low & slow BBQ dish — but also the most challenging to calculate the right amount. A whole packer brisket can weigh 6–8 kg raw but shrinks to less than half. The rule of thumb

  • As a main course: allow for 200–250 grams of cooked brisket per person
  • As part of a larger BBQ menu: allow for 150–180 grams of cooked per person
  • For big eaters: allow for 300 grams of cooked per person

Shrinkage: how much raw meat do you need?

Brisket shrinks by 40–50% during cooking — more than almost any other cut of meat. This is due to the loss of moisture and fat. Always calculate with a shrinkage of 45% as a safe margin.

Formula: desired cooked weight ÷ 0.55 = required raw meat amount

Example: you want 2 kg of cooked brisket → 2 ÷ 0.55 = 3.6 kg of raw meat

  • Two smaller flats cook faster than one large packer — and give more bark per kilo
  • Prepare in advance — brisket is excellent for meal prep. Make it a day before and reheat in the oven at 150°C wrapped in foil
